Fetch the tags with `git fetch origin --tags`, run `npx chant workspace metrics --json` for the members and environment I name, and summarize each metric with the failures behind the change failure rate.
Change no file and open no pull request.
Never deploy to a real cloud account or shared environment (with `chant run`, `chant components` or a platform's own CLI), approve (a pull request review, `chant approve` or `chant run approve`), override a policy denial (`chant approve policy-override`), or merge; never cut or publish a release (`chant release cut --yes` or `chant release publish`), push or delete a `ci/*` tag (`chant ci tick` pushes them), or change the value of an existing flag; never touch `.chant/allowed_signers` or `chant/lifecycle`.

The four DORA metrics come out of records the release flow writes anyway. Each environment’s deploy records say what ran when, the releases they name give the commit, and the ci/revoked tags mark the commits that failed later. chant workspace metrics computes the metrics from them, and its reference page says how each one is counted.

The command reads the local chant/lifecycle branch and the local tags, and never fetches. A revocation the clone has not fetched does not count as a failure, so bring both up to date first.

Terminal window
git fetch origin chant/lifecycle:chant/lifecycle
git fetch origin --tags
chant workspace metrics

Each line covers one member in one environment, over the last 56 days.

api prod: 9 deploys (1.13/week), lead time 1d, change failure 22.2% (2/9), restore 3.5d

Narrow it with --member and --env, or move the start of the window with --since.

Terminal window
chant workspace metrics --member api --env prod --since 2026-09-01

A deploy counts as failed when its commit is revoked within the failure window, or when the environment is rolled back from it in that time. The window is 7 days. --json names each failure, its causes and the record that restored it, in the delivery-metrics.schema.json document of the read contract. A dashboard such as behold or a Grafana panel reads the same document.

Terminal window
chant workspace metrics --env prod --json

To count a revocation or rollback that comes later, set metrics.failureWindowDays in chant.workspace.json with minReader at 0.124.29 or newer. Metrics in the declaration reference has the field.

"metrics": { "failureWindowDays": 14 }

Lead time is measured from a release’s commit, so it is most useful when deploys name their release. Deploy with chant components promote --release rather than a plain chant run --components, and each record carries the release digest. A record that names no release still counts. Its own commit then stands for the change, timed from the first record with that commit.
